I used to get really horrible efficiency too. Take you time doughing in and keep stirring as you do it. Next stir at 15 mins intervals during the mash. Sparge slowly. All will be good.

Use a fish tank heater in a big pastic box full of water. Put your fermentation vessel in the heated water. Temp is controlled by the aquarium heater. An aquarium heater is about ã12.00.
